How shower wall panels go in

Before anything else: is the wall sound?
Every panel installation that fails, fails at the substrate or at a joint. Essentially none fail in the middle of a panel. So the first hour of this job is not installation at all — it is inspection, and it is the hour that determines whether you are doing a two-day job or a two-week one.
Press across the whole wall with your palm. Tap it with a knuckle. Listen. A solid wall sounds dead and does not move; a failing one sounds hollow and gives slightly under pressure. If you are planning to bond over existing tile, run the same test across every tile and along every grout line, not just a few spots.
The temptation to skip this is strong and it is always a mistake. A wall panel is a surface, not a structural repair. Bonding a good panel to a soft substrate buys you a year or two and then returns the same problem with an extra layer in the way — and by then the panel is bonded to the damage, so removing it is worse than the original job would have been.
Test your substrate
Is your wall good enough to bond to?
Do this before you order anything. Every panel installation that fails, fails at the substrate or a joint — and the substrate is the one you can test in ten minutes.
This is a field test, not an inspection. If anything is ambiguous, open a small area and look — a patch of drywall is cheap compared with re-doing a shower.
If that came back telling you the wall comes out, that is disappointing but it is much better news now than after the panels have arrived. Substrate replacement is a known cost with a known scope. Substrate failure discovered in year three is a shower, a wall, and possibly a floor.
The one error you cannot undo
Almost every mistake in this job is recoverable. You can re-cut a panel, re-do a silicone bead, or take a panel off and re-bond it. There is one exception, and it is worth understanding before you start rather than after.
The pan goes in first, and the wall panels lap over its upstand. Not beside it, not above it — over it, so that water running down the face of the panel is physically directed into the pan.
If you are keeping an existing pan, this is the moment to inspect its flange and the substrate immediately above it. That junction is where old installations most commonly failed, so there is a reasonable chance the damage you are looking for is exactly there.

Prepare and test the substrate
Down to sound cement board, waterproof-faced backer, or sound existing tile. Clean it thoroughly — adhesive does not bond to soap film, and years of it are invisible. Check flatness with a straightedge in several directions, because a panel telegraphs every hump behind it and the thinner the panel the more it telegraphs.

Set the pan
The pan is installed and levelled before any wall panel goes on, so the panels can lap its upstand. If you are keeping an existing pan, inspect the flange and the substrate above it now, while you can still change the plan without wasting materials.

Measure and mark, three heights per wall
Just above the pan, chest height, and near the top. Do not average them. Transfer the real numbers to the panels, and mark the valve and showerhead centres measured from the pan edge rather than from an adjacent wall that may not be plumb. Full measuring protocol here.

Cut, scribe, then dry-fit everything
Fine-tooth blade, cutting face-up or face-down as the manufacturer specifies to avoid chipping the finish. Hole-saw the penetrations slightly oversized. Scribe any edge meeting an out-of-square wall. Then dry-fit all three panels together and stand back — before any adhesive comes out of the tube.
Stop pointIf the dry fit is not right, adhesive will not fix it. Adjust now while adjusting is still free. -
Bond the back panel
Back wall first, always, using the adhesive and the coverage pattern the system specifies. Shim the bottom edge so it sits correctly against the pan upstand rather than resting on it under its own weight. Tape the panel while the adhesive grabs.

Bond the side panels
Sides go on after, butting against the face of the back panel, so the seam directs water inward and the scribed edge lands in the corner where silicone will cover it. Check plumb on each side panel independently — do not assume the back panel established it.

Seal the corners and the pan joint
100% silicone, colour matched, in one continuous bead per joint. This is the part of the job actually doing the waterproofing, so it gets your full attention. Tool the bead once and then leave it alone — reworking a partially skinned bead is how you get a joint that looks fine and is not.

Cure before use
Generally 24 hours for silicone and sometimes longer for adhesive to reach full strength. Cure times stretch considerably in a cold or humid room. Running the shower early can displace uncured silicone and allow a panel to shift a fraction, which then shows permanently at the seam.
Corner order, and why it matters
The reasoning is worth internalising because it generalises: in a panel installation, every overlap should push water toward the drain and every cut edge should end up somewhere a bead of silicone covers it. If you are ever unsure which piece goes on first, ask which order satisfies both of those, and that is your answer.
Cutting and penetrations
Panels cut cleanly with the right blade and badly with the wrong one. Use a fine-tooth blade rated for your material, support the panel fully so it cannot flex during the cut, and check the manufacturer’s guidance on cutting face-up or face-down — it differs by material and it determines which side any chipping lands on.
For penetrations, three rules:
- Oversize the hole. A hole saw one size above the pipe diameter keeps the panel from being stressed around the opening and gives you tolerance if the position is a fraction off. The escutcheon covers the difference.
- Reference the pan, not the wall. Measure the centre of each penetration from the pan edge and from a corner. An adjacent wall that is out of plumb will put your hole out of position by exactly the amount that wall leans.
- Seal the cut edge. Any cut exposes the core of the panel. It gets sealed, and then the escutcheon or trim covers it.
Dry-fit after cutting the penetrations and before bonding. Offer the panel up, check the valve stem passes through comfortably, and confirm the trim will seat. If the clearance is tight, this is the last moment where the fix is easy.
Scribing to a crooked wall
Almost every remodel needs this, and most DIY guides skip it entirely, which is why so many first-time panel installations have a visible tapering gap in one corner.
The technique: offer the oversized panel up in position, plumb and level, so its straight factory edge is where you want it and the excess overlaps the crooked wall. Set a compass to the widest gap. Run the compass point along the wall with the pencil marking the panel, and the pencil traces the wall’s actual profile onto the panel face. Cut to that line and the panel now matches a wall that was never straight.
Which edge to scribe: the one landing in a corner, never the one at a visible outside edge. That is the whole reason the back panel goes on first — it lets both side panels put their scribed edges into corners where silicone finishes them.
Scribe a fraction proud of the line and sand back. Taking a little more off is trivial; putting it back is not.
Going over existing tile
Bonding over sound tile skips demolition entirely, which is the single biggest reduction in disruption available in a shower remodel — no dumpster, no dust travelling through the house, no discovering what is behind the old wall on day two. It is the strongest practical argument for panels generally.
Three things change:
Thickness
You are adding panel plus adhesive to every wall. That affects how far the valve stem protrudes, whether the escutcheon still reaches, how the shower door jamb sits, how the panel meets the pan edge, and the finished opening of any niche. Check all of them before ordering — the clearance calculator covers the valve, which is the one that most often forces a change of plan.
Surface preparation
Glazed tile is a poor bonding surface by design. Systems that permit over-tile installation specify a scuffing or priming step, and it is not optional. Clean first, because years of soap film sit on that glaze invisibly, then scuff or prime as specified.
Flatness
Old tile with lippage between tiles transfers that unevenness to a rigid panel, and a panel bridging a high spot will either rock or crack over time. Run a straightedge across the wall in several directions. If the variation is more than about an eighth of an inch, the tile is coming out after all — or the wall needs levelling first.
Sealing and curing
The silicone beads are doing real structural work in this assembly, and they are the cheapest component in it. Do not economise here and do not rush.
- 100% silicone only. Acrylic latex caulk, including products marketed for tubs and tile, is not adequate for a joint that moves and stays wet.
- One continuous bead per joint. Starting and stopping creates a lap in the bead, and laps are where beads fail first.
- Tool once. Smooth the bead in a single pass and leave it. Reworking a bead that has begun to skin produces a joint that looks acceptable and is not bonded through.
- Respect the cure time. 24 hours minimum, longer in cold or humid conditions. This is the most commonly ignored instruction in the whole job.
Conditions on the day
This is the part no installation guide mentions and roughly a third of avoidable problems trace back to. Panels are manufactured in a climate-controlled factory and then shipped through whatever weather exists between there and your driveway.
Acclimate the panels first
Bring the panels into the room where they will be installed and leave them flat, or leaning at a shallow angle against a wall, for at least 24 hours before you cut anything. Panels expand and contract with temperature and humidity, and a sheet that has spent two days on a cold truck will move measurably as it warms to room temperature. Cut it before it settles and the fit you carefully scribed will change under you.
Never store panels leaning at a steep angle or resting on a single edge for any length of time. Larger sheets will take a set, and a panel with a gentle bow in it is extremely difficult to bond flat.
Temperature and humidity
Most panel adhesives and silicones have a working temperature range, typically somewhere around 50 to 90 degrees Fahrenheit, and both cure slowly at the bottom of that range. An unheated bathroom in February is a genuinely poor environment for this job: the adhesive grabs late, the silicone skins slowly, and the 24-hour cure time you planned around becomes 48 or more.
High humidity works the other way for silicone, which cures by reacting with moisture in the air, but it works against adhesive bonding to a substrate that will not fully dry. If you have just removed old tile from a wall that has been damp, that wall needs to dry before anything is bonded to it — and a fan and an open door for a day is a small price against a debonded panel.
Sequence around the plumber
If any plumbing is moving, it moves before the panels go on and it gets pressure-tested before the wall closes. This sounds obvious and is routinely got wrong, because panel installation feels like a finishing task and plumbing feels like a rough-in task, so people schedule them in the order that feels natural rather than the order that works. A valve that needs adjusting after the panel is bonded means cutting the panel.
Tub surrounds install slightly differently
The sequence is the same but three details change, and each one has caught someone out.
- The tub deck is your reference, not the floor. Everything is measured and levelled from the deck, because tub heights vary between models and the deck is what the panels actually sit against.
- The deck is not level. Tubs are set with a slight fall toward the drain, deliberately. If you level the bottom edge of a panel to a spirit level rather than following the deck, you will open a tapering gap along the tub — and that gap is in the wettest, most visible joint in the installation.
- The tub is fragile and it is staying. Unlike a shower pan that is being replaced anyway, the tub underneath a surround is a finished fixture you cannot afford to chip. Cover it completely before cutting anything above it, and be aware that a dropped panel corner will crack an acrylic tub.
The panel-to-deck joint gets the same treatment as a panel-to-pan joint: the panel comes down over the deck, and the joint is sealed with 100% silicone so water is directed into the tub. More on tub surround sizing and heights here.
Eight things that go wrong
Puts the joint where water runs behind the pan rather than into it.
Walls are not plumb, so a panel sized from one measurement gaps at the other two heights.
Bonding to something soft. Looks perfect, fails in two to three years.
Acrylic latex in a shower corner cracks and lets water into the joint.
Can chemically attack some panel backings and voids most warranties.
Panel stressed around the opening, and no tolerance if the position is slightly off.
Displaces uncured silicone and can shift a panel enough to show at the seam permanently.

Should you do it yourself?
Honestly assessed: the physical work is not difficult. Panels cut with ordinary tools, adhesive is straightforward, and the sequence is short. Labour is also the largest line in most quotes, so the saving is genuine and substantial.
What separates a good DIY panel job from a bad one is not skill with tools. It is patience with measurement, willingness to stop when the substrate turns out to be bad, and discipline about cure times. If those three things sound like you, this is a reasonable weekend project.
Reasons to hire it out that are not about capability: a solid surface or cultured marble sheet is heavy enough that handling it alone risks cracking a panel that costs more than the labour would have. A single-bathroom household has no margin for the job overrunning. Common questions
Can you install shower wall panels over existing tile?
Often yes, and it is one of the main reasons people choose panels. Several systems are rated for glue-up over existing tile provided that tile is flat, firmly bonded, and free of movement. Tap across the whole wall and listen: anything hollow, drummy, or cracked has to come out, because a panel cannot rescue a failing substrate. You also need to account for the added thickness at the valve escutcheon, the door jamb, and the pan edge before you order, since that thickness can determine which panel material you can use.
How long does it take to install a shower wall kit?
One to two days for a typical alcove, against roughly a week for a tiled shower. The panels themselves usually go up in a few hours. What takes the time is preparation — testing the substrate, dry-fitting each panel, and cutting the valve and showerhead openings accurately. Add a day if you are removing old tile first. Most systems want the silicone cured before the shower is used, which is generally 24 hours and occasionally longer in a cold or humid room.
What tools do I need to install shower wall panels?
A tape measure, a four-foot level, a fine-tooth blade for a circular saw or jigsaw rated for the panel material, a hole saw set for the valve and showerhead penetrations, a caulking gun, the notched trowel or applicator the adhesive specifies, a straightedge, and a compass or scribing tool for fitting to an out-of-square wall. What adhesive should I use for shower wall panels?
Whatever the panel system specifies, and nothing else. This is not an area for substitution. Panel adhesives are formulated for the specific material, the expected movement, and the substrate, and using a general construction adhesive can chemically attack some panel backings or fail to bond to a glazed surface. How do you cut holes for the valve and showerhead?
